How does X count characters?
X counts weighted characters, and the weights explain most of the "why is my post too long" moments. These are the rules from X's developer documentation and its open-source counting library, twitter-text.

Links count as 23 because X wraps every link in its own t.co shortener. A long product URL and a short domain cost the same.
The @mentions X adds at the start of a reply do not count. Mentions and hashtags you type yourself count like any other text.
How long are the most-viewed launch posts?
Shorter than the limit. The 100 most-viewed launch posts in the Doomers AI launch directory have a median of 223 characters, counted the way X counts, and 14 of them are under 100.
A launch post usually carries a video, and the video does the explaining. Tuesday Labs launched Voxel with one line, "Introducing Voxel, a droid butler made by Tuesday Labs.", and an 89-second film. The case study has what that one line did.
